[00:00:00] As a developer, you’ve probably encountered the discussion or the offer to pursue a remote
[00:00:11] engagement.
[00:00:12] Some kind of work where you’re not necessarily bound to a specific location.
[00:00:19] Most developers would otherwise be in an office, but then they choose to work remotely.
[00:00:25] Traditionally, this is working from home, but more and more people are working in a
[00:00:30] nomadic state.
[00:00:31] They’re working as they travel, for example.
[00:00:34] And this isn’t necessarily all that surprising.
[00:00:37] Most of the materials that we need to do our work, well, it’s pretty much a laptop and
[00:00:42] a good internet connection.
[00:00:44] So it makes sense to do a little bit of studying about remote work.
[00:00:48] Seeing as many of us and many of the people listening to the show especially will end up
[00:00:53] with some kind of remote engagement as your primary means of income.

[00:01:41] Today’s episode we’re focusing more on the problems or more specifically the one major
[00:01:48] problem that many managers are concerned about.
[00:01:51] And that is how do we communicate with remote workers?
[00:01:57] How can we effectively create the same type of productive environment
[00:02:04] when people are not around each other?
[00:02:06] When there’s no water cooler for example.
[00:02:09] No passing each other in the hall and sharing personal stories about what happened
[00:02:15] over the weekend.
[00:02:16] That doesn’t really happen when your workforce is remote.
[00:02:20] We want to talk about some of those communication dynamics and maybe something
[00:02:25] a little bit more surprising about how to mirror a more natural communication pattern.
[00:02:32] We’re going to talk about that a little bit more in just a moment.

[00:05:56] So how can we communicate better in a remote environment?
[00:06:02] Well, first I want to talk about some of the ways that people communicate
[00:06:08] in an office environment, in a non-remote environment.
[00:06:12] If you were to watch a live video feed of people in an office,
[00:06:17] you’re going to see points of communication,
[00:06:20] these kind of clustered points of communication.
[00:06:24] Perhaps in the morning when people come in the door
[00:06:29] and see each other for the first time,
[00:06:30] they may greet each other, and then they’ll set up their equipment,
[00:06:35] set up the laptop, depending on how you enter your office environment.
[00:06:39] You may already have your computer set up,
[00:06:41] but getting settled in and as you’re settling in,
[00:06:44] you may discuss a few things informally.
[00:06:47] And then as you transition into that working mode,
[00:06:51] depending on what kind of team you’re on,
[00:06:53] you may have some kind of stand-up meeting,
[00:06:56] you may kind of ask somebody around you,
[00:06:58] hey, what are you working on?
[00:07:00] So there’s kind of this moment of transition into work mode,
[00:07:04] and then there’s a break.
[00:07:06] There’s a break for you to do something that requires your attention,
[00:07:11] where you can’t actually talk.
[00:07:13] You can’t actually give that person the necessary attention for communication.
[00:07:20] And so for a few moments, there’s silence.
[00:07:23] And it isn’t really awkward because for those few moments of silence,
[00:07:28] the people who are being silent actually have something going on.
[00:07:31] Nobody is waiting on the next person to talk.
[00:07:35] Generally speaking, this is a very normal occurrence
[00:07:38] for people to go silent and continue their work.
[00:07:42] Of course, those clustered conversations happen throughout the day.
[00:07:45] For example, you’re probably more likely to hear discussions
[00:07:48] happening around 12 o’clock around lunchtime than at 10 o’clock.
[00:07:54] 10 o’clock, people are typically going to be working.
[00:07:57] And these patterns are pretty common for the average office environment,
[00:08:02] these pocketed moments of communication.
[00:08:05] And in particular, healthy environments, healthy communication,
[00:08:09] healthy office environments allow for these pockets of communication,
[00:08:14] but they also protect quiet time.
[00:08:17] They protect focused work.
[00:08:19] Developers especially know the importance of focused work,
[00:08:23] and we’ve talked about it quite a bit on this show.
[00:08:25] So we won’t belabor the point.
[00:08:27] Hopefully, you understand that interruption is kind of toxic to your focus.
[00:08:32] So we don’t want to have interruptions constantly.
[00:08:36] And if the value of being in an office is being able to interrupt each other,
[00:08:42] able to easily have access to another person,
[00:08:45] well, that’s kind of counterintuitive to this idea of focus.
[00:08:49] So what is it actually that works in this communication model?
[00:08:55] The healthy version of this communication model
[00:08:58] has nothing to do with being in close proximity with each other.
[00:09:03] Of course, this is an arguable opinion.
[00:09:07] Having proximity has other effects,
[00:09:09] but this doesn’t necessarily mean that communication becomes easier per se.
[00:09:15] And perhaps more directly,
[00:09:17] just because you have the opportunity to interrupt somebody,
[00:09:22] that doesn’t mean that your communication with that person
[00:09:25] is going to improve in some tangible, important way.
[00:09:31] So how can we model our remote communications in a similar fashion?
[00:09:37] That’s what we’re going to talk about

[00:11:33] So how can we do a better job of mirroring this kind of communication style
[00:11:41] that actually happens in the office?
[00:11:44] And this is really what we’re trying to do.
[00:11:47] And we get it wrong so often.
[00:11:49] Let me explain how we get it wrong.
[00:11:51] So when we have this concept of silence in the office,
[00:11:56] the concept that people are actively working,
[00:11:59] they’re around us, but they’re not necessarily interrupting us.
[00:12:04] That they’re focused on their thing and we’re focused on our thing.
[00:12:08] And we can do that without actually having to converse.
[00:12:12] We can do that without even necessarily listening to the room.
[00:12:16] We can put our headphones on and tune out everybody around us.
[00:12:21] Of course, there’s kind of the unwritten headphone rule
[00:12:24] that if somebody comes up and taps you on the shoulder,
[00:12:27] that it’s urgent enough for them to interrupt you.
[00:12:30] And hopefully, if you are actually running a physical office environment,
[00:12:35] this is a seldom occasion that something that important comes up
[00:12:38] that you would interrupt somebody.
[00:12:41] So how does this translate into remote work
[00:12:43] and how are we getting it wrong?
[00:12:45] Well, part of the reason that focus is accomplishable
[00:12:50] in that office environment is because we’re turning off our listening mechanism.
[00:12:57] When we have to listen and wait for somebody to reach out to us,
[00:13:02] to contact us, we’re kind of running this background process.
[00:13:07] This is my hypothesis, at least.
[00:13:09] We’re running this process of listening to what other people might say.
[00:13:15] Here’s what the research says about this.
[00:13:17] Christopher Riddle, I believe that’s how you say his name,
[00:13:20] and Anita Williams Woolley published a paper actually back in December of 2016.
[00:13:28] And it talks about this idea of remote work
[00:13:31] and more specifically about this type of communication.
[00:13:34] It’s called bursty communication.
[00:13:37] And what they found is that teams who had bursty communication,
[00:13:41] remote teams who had periods of a lot of back and forth messaging
[00:13:47] where the team was online and collaborating together
[00:13:51] through something like Slack, for example,
[00:13:53] that they were more successful than teams who would have long lag times
[00:14:00] but had kind of an always on mode, a constant slow stream of incoming messages.
[00:14:08] And the problem here again is that constant switching between communication mode
[00:14:13] and working mode between highly focused and highly distracted modes.
[00:14:19] And so even if you have only a small amount of messages coming in
[00:14:23] and even if you are able to respond to messages in your own time,
[00:14:29] one of the kind of touted benefits of remote work is that
[00:14:32] choosing your own hours concept,
[00:14:34] especially with a distributed team, a geographically distributed team.
[00:14:39] One of the trade-offs that you’re going to face
[00:14:41] if you don’t have some kind of aligned hours is that lower productivity.
[00:14:46] So I’ve got two very simple action steps for remote teams to try.
[00:14:50] If you’re on a remote team, if you are a manager of a remote team,
[00:14:55] I encourage you to try this for a couple of months.
[00:14:58] Hopefully, that’s enough time to see if it’s going to work well for you.
[00:15:01] Maybe even a couple of weeks will show whether it’s better or worse.
[00:15:05] So two things.
[00:15:06] One, have some short period of time both in the kind of the morning
[00:15:11] and the afternoon sessions, if you want to call it that.
[00:15:14] Typically, people work in two sessions.
[00:15:18] In a given day, you’re going to work in the morning
[00:15:19] and then sometime in the afternoon or evening.
[00:15:22] So have some time where employees align at either one of those during the day.
[00:15:30] Again, with the distributed teams,
[00:15:32] it’d be hard to ask everyone to align to both of them,
[00:15:35] but have every employee align to one or the other
[00:15:39] of those specific collaborative times.
[00:15:43] If you have a team that is relatively similar
[00:15:46] in terms of their location, their geographic location time zone,
[00:15:50] then try to get all of them to align to one of those times.
[00:15:55] What this facilitates is a single period of time
[00:15:58] where back and forth, quick question and answer,
[00:16:02] kind of call and response, those things can happen
[00:16:05] in a more synchronous fashion,
[00:16:07] which is a little bit counterintuitive to this model,
[00:16:10] but it happens in a more synchronous fashion.
[00:16:12] Then, allow your employees to disconnect entirely
[00:16:17] from Slack or email or whatever they are using to stay connected.
[00:16:23] Allow them to disconnect entirely
[00:16:25] or at least expect no response from them
[00:16:29] for at least three or four hours.
[00:16:32] So what does this do?
[00:16:33] Well, it directly facilitates this different way of communicating,
[00:16:37] bursty communication, allowing people to communicate
[00:16:41] like they would in a real office environment.
