[00:03:35] This is from a listener named Andrew.
[00:03:36] I have been job hunting while employed, gasp, and have a number of opportunities
[00:03:41] that have advanced to the in-person interview.
[00:03:43] Most of the requests I’ve seen said there’ll be four to five hours in the office,
[00:03:46] which seems fairly typical.
[00:03:47] The problem is I don’t have unlimited vacation and I feel dishonest taking so many days off.
[00:03:51] How can I navigate new opportunities without disrespecting them or completely failing in
[00:03:55] my current responsibilities?
[00:03:57] Hmm.
[00:03:57] Hmm.
[00:03:58] See, this is an example of a problem that would be solved if you quit your job.
[00:04:05] Well, can I jump in here?
[00:04:07] Oh, yeah.
[00:04:07] I think the first thing we need to address is the stigma of looking for a job while you
[00:04:14] have a job and the negative stigma there.
[00:04:15] It’s really a bad idea to quit before you look for a bunch of that’s I’m highly opinionated
[00:04:22] about that.
[00:04:22] But if you quit before you start looking and you, for example, if you don’t have much of
[00:04:27] savings, then your hunt is going to be so drastically affected by that time, like the
[00:04:35] clock that you started time pressure.
[00:04:36] Yeah, absolutely.
[00:04:38] So you’re very likely to get into another job that you hate.
[00:04:41] And that cycle will never stop if you keep on saying, well, you know, I have to quit
[00:04:45] before I even submit a resume somewhere.
[00:04:48] You described my previous four job searches, basically.
[00:04:52] I don’t want to work here anymore.
[00:04:54] And then I get home and then I’m like, well, I guess I need a new job.
[00:04:57] Now, I didn’t quite think that was what job is closest to my face right now.
[00:05:04] Yeah, I think that’s a good point.
[00:05:06] Don’t quit your job.
[00:05:07] That was tongue in cheek advice.
[00:05:09] But how do you how do you deal with this conflict?
[00:05:11] Do you just get sick a lot?
[00:05:16] Unlimited vacate or don’t have unlimited vacation.
[00:05:18] Sounds like it’s possible they’ve already used all their vacation to not just that they
[00:05:21] don’t want to use it on this.
[00:05:23] Yeah.
[00:05:23] So how do you handle this without just mysteriously disappearing?
[00:05:25] It also probably depends on.
[00:05:27] If you’re are you determined to leave your job and you’re just looking for the next thing?
[00:05:32] Are you exploring other options?
[00:05:34] Yeah, it’s like you might approach it differently.
[00:05:35] I mean, one thing you could do is you could strategically time your job hunt so that it
[00:05:38] happens during a high concentration of company holidays.
[00:05:42] So like Christmas Day, New Year’s Day.
[00:05:45] These are good interview days.
[00:05:47] Yeah, classic interview days.
[00:05:50] How was Christmas?
[00:05:51] Well, you know, I interviewed at three companies.
[00:05:54] Spend the day getting to know new people.
[00:05:57] Made some new friends, was offered a 10% raise doing work.
[00:06:02] I would enjoy more.
[00:06:03] I think another strategy you can use here is to talk to the companies that you’re interested
[00:06:09] in and let them know kind of the situation that you’re in, because it’s possible, for
[00:06:14] example, that they would plan a late Friday or something to interview and interview you
[00:06:20] in person or even, you know, I’ve even had companies that will do, you know, not in in
[00:06:26] office until we’re.
[00:06:27] Well, into the late stages of the interview.
[00:06:29] But the idea is like if you let them know, hey, I don’t want to disrespect that the company
[00:06:34] that I’m at now, then that shows that you’re not going to continue a pattern of disrespect
[00:06:39] when you get to their company.
[00:06:42] Right.
[00:06:42] They would want the same respect of, you know, you not, you know, leaving work for supposedly
[00:06:48] totally, you know, above board reasons and then suddenly quitting that that’s they wouldn’t
[00:06:53] want you to do that for them either.
[00:06:55] Yeah.
[00:06:56] Yeah, for sure.
[00:06:56] Yeah.
[00:06:57] I also feel like that they already have demonstrated some interest in you if they’re trying to
[00:07:01] bring you in for an interview.
[00:07:02] So I’m trying to think of what I would do in this situation.
[00:07:04] And we I just went through some interviews trying to find a candidate.
[00:07:08] And we were very flexible with people’s timeline and schedules because we wanted to talk to
[00:07:12] them.
[00:07:12] We’re remote, so it’s a little bit of a different setup, but I still feel like they’ve demonstrated
[00:07:16] some interest in you and you’re almost giving them a chance to, like, commit to you a little
[00:07:21] bit more.
[00:07:21] I feel like it would work out well if they put in some effort to make it work for your
[00:07:25] schedule there.
[00:07:26] There might be some.
[00:07:27] Some like we’ve invested in this person.
[00:07:29] Yeah.
[00:07:30] Feelings associated with that.
[00:07:31] I think as a candidate, you have to be pretty selective at this point.
[00:07:34] Like if you’re willing to say yes to any on-site interview, even the ones that are a bit of
[00:07:40] a stretch or maybe that don’t interest you that much, you could end up burning a lot
[00:07:44] of your work time by doing that.
[00:07:46] And if you’re, you know, if you’re willing to do like 10 different companies, interviews
[00:07:50] with 10 different companies, you know, you’re going to get stuck, I think, in this situation.
[00:07:54] And so I like to spread them out.
[00:07:55] You know, it’s like, take your time.
[00:07:57] Only go on site to the ones that you’re pretty confident and serious with.
[00:08:01] And don’t get into a situation where, OK, I’ve done 10 interviews now.
[00:08:05] I’m sure this 11th one will be great because, I mean, that can look pretty bad.
[00:08:09] I’ve done this where I’ve interviewed for other companies, but I’ve never done like
[00:08:13] 10 in a month.
[00:08:15] You know, I’ve done maybe three in a month or something.
[00:08:17] And then it’s usually easy enough to stagger it out and disappear for an afternoon without
[00:08:22] it causing a lot of raised eyebrows.
[00:08:24] Yeah.
[00:08:25] You could also, you know.
[00:08:27] Depends on what company, what your company policies are.
[00:08:30] And, you know, do you have in-office time that’s required?
[00:08:34] Do you have certain core hours, for example, that are required for an overlap or something
[00:08:38] like that?
[00:08:39] If you don’t have those things, then it’s possible to do, you know, fulfill your current
[00:08:44] responsibilities in the evenings or even over the weekends when you otherwise wouldn’t be
[00:08:49] able to do those interviews.
[00:08:50] Right.
[00:08:51] So if you go to an interview on a Monday morning, then you could work that evening.
[00:08:55] Again, that depends on a lot.
[00:08:57] There’s a lot of other things lining up, of course.
[00:08:59] But, you know, don’t think about your current job as the most static thing.
[00:09:03] Think about the interviews as the most static thing and see how that changes, you know,
[00:09:07] the way that you’re planning.
[00:09:07] Yeah, for sure.
[00:09:08] And I think it’s not unfair to say that most developer jobs allow that level of flexibility.
[00:09:14] It’s one of the perks of the industry, actually.
[00:09:15] Yeah.
[00:09:16] Yeah.
[00:09:16] Yeah.
[00:09:17] Have we answered the question?
[00:09:18] It feels like you’ve all given some good suggestions.
[00:09:21] Yeah.
[00:09:21] I mean, I don’t want to discount the last phrase here in this question too much, which
[00:09:24] is, how can I navigate new opportunities without?
[00:09:27] Yeah.
[00:09:27] I’m completely failing in my current responsibilities.
[00:09:29] You know, complete failure is on the table if you are willing to take that.
[00:09:34] I personally…
[00:09:34] Oh, you’re saying like just completely fail?
[00:09:38] I mean, you know, we’ve been, to this point, we’ve been very respectful and careful and
[00:09:44] whatnot, but kind of half tongue in cheek, it is going to distract you to go interview
[00:09:49] at other companies.
[00:09:50] And so I think there’s a certain amount of failure or at least like performance reduction
[00:09:55] that you need to be willing to accept.
[00:09:57] If you’re going to go and spend 20 hours in a month interviewing at other companies.
[00:10:00] I would also say there’s a, you know, let’s say you have three really promising opportunities
[00:10:07] on the table.
[00:10:08] At some point, you could kind of roll the dice and go ahead and tell your employer.
[00:10:13] And it’s possible if you’ve developed a positive relationship with your manager or, you know,
[00:10:18] if you have been loyal to that company up until that point, you’re being honest with
[00:10:22] them.
[00:10:22] You know, it’s possible that they’ll let you go and do these.
[00:10:25] You know, it’s normal.
[00:10:27] It’s possible to change jobs.
[00:10:28] It’s also possible that they’ll cut you right then and there.
[00:10:31] But if you have those three promising opportunities, you know, you kind of run the odd scenarios
[00:10:37] here and say, okay, you know, what are the odds that I’m going to truly be out of a job
[00:10:41] for a significant period of time?
[00:10:44] And if you’re going to do this, then I recommend having, you know, maybe a month, at least
[00:10:48] a month of your current salary saved up if you can swing that.
[00:10:53] So what’s the benefit for telling your current employer just to get more flexibility?
[00:10:57] To go interview or to try and see if they can resolve concerns that are making you interview
[00:11:01] in the first place?
[00:11:02] Like what, what do you hope to gain out of that?
[00:11:04] Yeah.
[00:11:04] So your current employer will probably, if they’re smart, they will probably try to keep
[00:11:10] you and you probably shouldn’t stay after your employer has tried to keep you upon threatening
[00:11:16] to quit.
[00:11:18] That’s not a good negotiation strategy.
[00:11:20] If you went to them and asked for them, asked for those things before and they said no,
[00:11:24] and then you threatened to quit and they said yes.
[00:11:27] That’s not a good relationship, right?
[00:11:30] So the thing that you gain here is the flexibility of not having to walk around and you also
[00:11:37] are less likely to burn bridges if they were to find out behind your back, right?
[00:11:41] So you’re like, you’re kind of bringing everything above board.
[00:11:44] There’s also an expectation that you’re not going to tell them until you have an offer in hand, right?
[00:11:50] So that’s, that’s kind of the industry way of handling these things.
[00:11:53] You are expected to look for other jobs on a regular basis.
[00:11:57] The best.
[00:11:57] The best time to look for another job is while you have your current one.
[00:11:59] I feel strongly about this after looking for jobs, after having gone through this experience
[00:12:06] and watching other people feel like they couldn’t leave the company until they had a job.
[00:12:11] Um, you know, I, I really do believe that it’s all about trying to figure out, you know,
[00:12:17] what is the, what level of safety do I need to, to feel comfortable?
[00:12:21] So if that safety is all about the money, then save up some money and then quitting
[00:12:26] becomes an option.
[00:12:27] Being fired becomes an option as well.
[00:12:29] Oh, that’s a, that’s an option we haven’t really explored.
[00:12:32] If you completely fail and get fired, oftentimes that comes with severance.
[00:12:36] Yeah.
[00:12:36] Maybe a big black mark on your resume, but you get that month of savings automatic.
[00:12:40] Yeah.
[00:12:41] Yeah.
[00:12:42] Well, and yeah, it is, it is actually a strategy, you know?
[00:12:45] I mean, some people actually get, I personally would never do that.
[00:12:48] Yeah.
[00:12:48] I worked at a dry cleaner in high school with a boss who took that strategy.
[00:12:54] She decided to get fired and the way that she did it was by.
[00:12:57] Yeah.
[00:12:57] Yeah.
[00:12:57] She was just sitting in the counter and smoking cigarettes when customers came in and ignoring
[00:13:01] them, just like sitting there smoking her cigarettes while people were trying to get
[00:13:05] her attention for a couple hours.
[00:13:07] How long did she pull that off before?
[00:13:09] It was a, I think it was a few days.
[00:13:11] Wow.
[00:13:12] She made a concerted effort to get fired and it succeeded.
[00:13:15] Are you, are you privy to the details of the severance package?
[00:13:18] Um, I’m pretty sure, I mean, it was a dry cleaner, so I’m pretty sure the severance
[00:13:21] package was now you qualify for unemployment.
[00:13:24] Oh, I see.
[00:13:24] Um, but I don’t, I’m trying to think.
[00:13:27] Think of what the equivalent of that in developer worlds would be.
[00:13:30] Would it just be like, I don’t know, commenting on all pull request reviews with a single
[00:13:34] thumbs down just, uh, and ignoring all followup and just see how long you can do that.
[00:13:39] Change me, maybe truncating your production database tables repeatedly.
[00:13:43] Yeah.
[00:13:44] Yeah.
[00:13:44] Run all your local migrations on the production database.
[00:13:48] Yeah.
[00:13:48] And then, I mean, there’s this culture of blameless postmortems, so you’ll probably
[00:13:52] have to do it several times because the first time you’ll uncover some organizational misses
[00:13:56] and then they’ll put in all these safeguards and then you’ll know what all the safeguards
[00:14:00] are because you’re in the postmortem meeting.
[00:14:02] Then you’ll get a raise.
[00:14:03] Yeah.
[00:14:04] Yeah.
[00:14:05] Look, you’ve made our culture better.
[00:14:07] It’s hard to blow a prod and you’re like, not too hard though.
[00:14:11] Not hard enough.
[00:14:14] All right.

[00:14:55] This is only the third time.
[00:14:56] This is the third time.
[00:14:56] I’ve started a new job, not counting odd jobs in high school and college, and I’ve never
[00:15:01] stepped into a leadership role before.
[00:15:03] What are the most helpful things you’ve done or seen other engineers do when joining a
[00:15:09] team in a technical leadership role?
[00:15:11] Thanks.
[00:15:11] Oh, Chris, time to sit on the throne of the staff software engineer.
[00:15:18] You bring me coffee.
[00:15:19] You turn up the heat in this building.
[00:15:23] Is that what senior engineers do?
[00:15:26] Oh, no.
[00:15:27] Senior engineers are the ones running and getting the coffee.
[00:15:29] Staff software engineers.
[00:15:29] No, that’s what I’m saying.
[00:15:30] Yeah.
[00:15:31] Yes.
[00:15:31] So as a staff software engineer, your coffee fetchers are the senior engineers.
[00:15:35] Is that what you’re saying?
[00:15:36] Exactly.
[00:15:37] Maybe it’s worth just being explicit about the latter.
[00:15:39] So I think the world they’re talking about has a ladder that looks like junior, regular
[00:15:45] type engineer.

[00:16:13] And the interesting thing about this is it’s not a management role, or usually it’s not.
[00:16:18] It’s a purely technical seniority role.
[00:16:20] So you’re not coming in to run the team necessarily, but you are coming in to make a bigger technical
[00:16:25] contribution.
[00:16:26] So there is some technical…
[00:16:28] I guess that’s the difference between the leadership part and the management part.
[00:16:31] You’re not necessarily just managing, but you are expected to lead.
[00:16:35] Yeah, I agree.
[00:16:35] That’s what I interpret from the question here, is we’re not talking about people management,
[00:16:38] but there is technical leadership, which is a whole other ball of wax.
[00:16:41] I have stepped into leadership roles at three or four companies now.
[00:16:47] Most of them, I have come in as a non-leader and then grown into the leadership role, which
[00:16:52] is a much more comfortable transition, I think.
[00:16:54] Sure.
[00:16:54] But in one case, I stepped straight into…
[00:16:55] I stepped into a technical leadership role, and it’s a lot harder because there’s so much
[00:16:59] context you don’t have.
[00:17:01] So I think this is the most challenging way to do it right here.
[00:17:04] I feel like an easy mistake you could make is just come and bring all of your good staff
[00:17:09] software engineer brain and just know everything already because of your position.
[00:17:15] And like Dave said, there’s a ton of context that you don’t know.
[00:17:18] I feel like you have to kind of sit back and uncover the problems that exist instead of
[00:17:21] just show up and say, like, I was hired to switch everything to Postgres because we’re
[00:17:25] Postgres is my true love.
[00:17:27] Yeah.
[00:17:27] Yeah, I think that’s good advice for pretty much all developers, really, is maybe start
[00:17:36] whenever you have the kind of the urge to share your opinion, make sure you’ve listened
[00:17:41] first.
[00:17:43] Very often, somebody else has something to say that will either adjust your opinion or,
[00:17:49] you know, will make your opinion not necessary.
[00:17:52] And even though, you know, your goal, your entire job…
[00:17:55] is to come in and lead, like, your opinions are going to be important.
[00:17:59] But the problem is your opinions are only as worthwhile as they are heard.
[00:18:04] And so if people can’t hear what you have to say, and it doesn’t matter how good you are,
[00:18:08] it doesn’t matter what your experience is, people are discarding what you say, then it becomes useless.
[00:18:14] So maybe you’re saying, like, talk a little louder, maybe like some shouting.
[00:18:18] Can you hear me?
[00:18:19] I said Postgres.
[00:18:22] I think that’s really good advice.
[00:18:24] And I think it’s more.
[00:18:25] It’s more important the more senior your role is because your uninformed opinions can do more damage because you have people for better or for worse.
[00:18:34] People will listen to you more because of the position.
[00:18:36] And if you don’t understand the scope of the problem that you’re trying to solve, not even the scope, just what the problem is that you’re trying to solve, it’s possible you will lead people down the wrong path by just talking before you know what you’re talking about.
[00:18:49] Yeah.
[00:18:49] You know, when I joined my current company, I came in as a senior role, which in my company basically means technical lead.
[00:18:55] And the team I joined, this is context I didn’t know, but prior to my joining, they didn’t have anyone who is officially designated as the technical lead.
[00:19:04] And so one of the challenges that they had had was that they didn’t have someone to be like a tiebreaker or an authority to be able to say, yeah, we’re going to do that.
[00:19:10] That sounds great.
[00:19:11] Let’s do it.
[00:19:12] And so there was kind of like a lot of discussions would just end with shrugs, you know, like, I don’t know, like they just didn’t really have a clear path forward a lot of times.
[00:19:20] So when I showed up, they started asking me my opinion.
[00:19:22] And I was very much in this humble role, like, no, no.
[00:19:25] I am here to learn from you.
[00:19:27] And I didn’t even realize I was actually breaking ties and causing this log jam to flow just by saying, yeah, that sounds great.
[00:19:34] You know, and then months later, someone came to me and they’re like, the team has been it’s been so much better with you here.
[00:19:41] And I’m like, why?
[00:19:42] What what happened?
[00:19:43] And they’re just like, it’s just great.
[00:19:45] You give us clear direction.
[00:19:46] And I’m like, direction.
[00:19:49] I thought I was just saying, like, I like that idea.
[00:19:52] But they they loved it.
[00:19:53] It gave them something tangible to latch on to.
[00:19:55] And it made a huge difference for the team dynamic.
[00:19:58] But again, that’s context I didn’t have because I just wasn’t there to experience the like lack of direction before I showed up.
[00:20:04] Yeah, I think to talk more about the specifics of the staff software engineer role.
[00:20:10] One way I’ve heard it described is the higher up the engineering ladder you get, the more you’re supposed to be defining the technical problems, not just solving the technical problems.
[00:20:17] So you’re expected to be identifying things that you could then produce solutions for where that’s a role you might not have as much.
[00:20:24] Maybe lower down.
[00:20:25] And on the ladder, you’re kind of just fixing problems that other people have identified.
[00:20:29] And that’s that gets into listening even more where you have to find pain, either customer pain or technical pain or or some kind of pain to solve.
[00:20:37] And if you can’t find it, you got to create it.
[00:20:42] Oh, it’s there.
[00:20:43] It’s there.
[00:20:44] Don’t worry.
[00:20:46] I think there’s a word of caution for all leadership.
[00:20:50] And I learned this the hard way.
[00:20:51] So your words last longer.
[00:20:55] The.
[00:20:55] Higher you are on the leadership change chain.
[00:20:58] So and it’s kind of like take your words and imagine saying them a hundred times when you’re in leadership because they’re going to be repeated.
[00:21:05] Number one.
[00:21:06] So they actually end up being said a hundred times.
[00:21:08] And secondly, people are going to the natural way that we see each other is through a static and very seldomly updated picture, especially if we have less interaction.
[00:21:21] And if you are in a leadership role, often you’re going to have less.
[00:21:25] Interaction with teammates than they will have with each other.
[00:21:28] Right.
[00:21:29] So so the perspective that we have of other people is difficult to update.
[00:21:34] And so if you say something that, you know, maybe is is kind of a soft opinion of yours, like you don’t really have a strong opinion about something, but you say it as if you do.
[00:21:44] Maybe you read something that has convinced you, but it’s really something that you’re holding loosely.
[00:21:50] Right.
[00:21:50] The whole strong opinions held loosely thing.
[00:21:52] Well, the problem is that you get.
[00:21:55] Three weeks or even three months down the road, and that’s become, you know, part of the engineering standard at that company.
[00:22:01] And it’s because somebody said something and that somebody was you.
[00:22:05] And because you have some level of authority, very few people want to go against that.
[00:22:09] So the point being, you know, as you kind of grow up that chain, the things that you say tend to matter more and people will tend to repeat them more.
[00:22:21] Absolutely.
[00:22:21] And I would I would say that in exactly that spirit.
[00:22:24] You must learn.
[00:22:25] You must learn to communicate in verbal and written form so that you can’t be misunderstood.
[00:22:30] It’s very easy to say something and have different folks interpret it differently based on context that they bring.
[00:22:37] And so it’s just as important to say what you want as it is to say this is.
[00:22:42] And sorry, it’s just as important to say what you want as it is to say what you don’t mean.
[00:22:46] In other words, like I saying this, I want you to do this.
[00:22:49] I don’t want you to do this, this or this.
[00:22:51] Yeah.
[00:22:52] Yeah.
[00:22:52] Things that could be conflated with each other.
[00:22:54] Yeah.
[00:22:54] And.
[00:22:55] Yeah.
[00:22:55] To add to that, you know, don’t forget that even in technical leadership, that people are going to feel whatever it is that you say, that there’s a lot of emotion attached to even technical decisions.
[00:23:09] And that’s something that this this title distinction that we’ve talked about a few times, you’re not exempt from those kind of emotional connections with the people that you’re leading.
[00:23:19] Right.
[00:23:20] Even though you’re not managing people, the decisions that you make and even the.
[00:23:25] The kind of feedback that you give, there are ways to give it where people feel, you know, disparaged.
[00:23:30] They feel like they don’t want to work with you.
[00:23:32] Right.
[00:23:33] There are ways that you can come across that ultimately drive people away and drive them apart or in with the same decisions, you can communicate them differently.
[00:23:43] The same opinions, you can communicate them differently and bring those people closer or make them feel safer to work with you.
[00:23:51] I like what you said earlier, Jonathan, about how your words get repeated.
[00:23:54] And I think one way to maybe acknowledge that or even combat it so so they could get repeated and maybe distorted or misunderstood a little bit.
[00:24:04] I feel like you have to repeat yourself a little bit more because of this communication gap where you’re not spending as much time with each individual person.
[00:24:12] So and that gets back to being explicit, like what they’ve said about being explicit about what you mean and what you don’t mean.
[00:24:18] I feel like I often find myself saying feeling like I’m saying the same thing, but people feel like they’re hearing.
[00:24:24] It for the first time, which for the first few times it happened, I was like, what is wrong with either me or you?
[00:24:31] And then then I just realized it’s I don’t know, everyone comes to a conversation with different context.
[00:24:37] And it just takes a while to get messages across people’s people’s communication styles.
[00:24:42] And everyone has a lot on their plate.
[00:24:43] It takes a while.
[00:24:44] So I think repeating yourself on on core important things is pretty valuable.
[00:24:48] And on that on that note, one way to make sure that you automatically repeat yourself in a scalable way.
[00:24:54] Is to write and a lot of times it’s easier.
[00:24:57] I thought you were going to say robocalls because I just listened to a podcast about the rise of the robocall epidemic.
[00:25:03] That’s a great idea.
[00:25:05] But it’d be robo slack.
[00:25:06] Oh, yeah.
[00:25:07] Okay.
[00:25:07] So like, every time you put a slack message in, it repeats your same message in 30 minutes, several days.
[00:25:14] Make sure everyone sees it.
[00:25:16] No, but seriously, like I think I think writing documentation about your vision and direction can serve as a reference for people.
[00:25:24] And that people can share that.
[00:25:25] And so it’s like, it’s less likely to get distorted telephone game style if it’s written down from you from yourself, you know, rather than being relayed, like through oral tradition, you know, yeah, becomes mythology or something.
[00:25:38] Yeah, sure.
[00:25:39] Yeah, it becomes less rhetorical, right?
[00:25:41] You don’t end up parsing words, it’s more, there’s a different kind of authority to words that are written down on a screen.
[00:25:50] That’s kind of weird.
[00:25:53] Anyway, you mean with a sharpie?
[00:25:54] They’re taken down recording.
[00:25:55] Yeah, exactly.
[00:25:57] Just go around to each of your developer screens and write on there.
[00:26:01] That has a lot of authority.
[00:26:02] I mean, that’s like hard to erase.
[00:26:08] Yeah, no, but it’s it is true that we we parse the spoken words is very different.
[00:26:14] And for a bunch of reasons, you know, one being that when we hear other people’s voices, our brains are totally parsing.
[00:26:24] And so it’s a little bit different than when we’re reading, we’re creating the voice when we read, right?
[00:26:28] So there’s kind of like this, this sense that we actually kind of want to believe what we’re reading.
[00:26:33] And so we create a little bit more of a, an acceptable voice.
[00:26:39] And when we’re listening to other people, all of our kind of reptile stuff is happening, right?
[00:26:45] Our lizard responses to competition, for example, are also firing at the same time.
[00:26:51] And so it’s a little bit different than when you’re reading something.
[00:26:54] When I read what Dave writes, I hear it in a British accent.
[00:26:58] You stole my joke.
[00:26:59] And so I believe it more.
[00:27:00] I was going to say the same thing about you.
[00:27:03] Oh, my gosh.
[00:27:05] Oh, my gosh.
[00:27:06] We’re destined.
[00:27:06] I’m just sitting here.
[00:27:07] Wait for it.
[00:27:07] Wait for it.
[00:27:11] Oh, my gosh.
[00:27:12] Perfect.
[00:27:13] Okay.
[00:27:14] We both read each other’s voice in a written.
[00:27:16] No, I did a slight amendment.

[00:27:23] I hear it with, like, some reverb, so it sounds like you’re speaking in a large auditorium.
[00:27:29] Just really trustworthy, but warm, too, at the same time, not, like, dictator-style.
[00:27:34] Okay, speaking of trustworthy, how, as a new lead, how do you earn the trust of your team?
[00:27:39] You can’t just come right in and start throwing out edicts and proclamations and expect them to be honored.
[00:27:44] You have to earn that.
[00:27:45] How do you do it?
[00:27:46] I show them my Twitter account and say, look how many tweets I have.
[00:27:50] I tweet a lot.
[00:27:51] Look how many memes I’ve retweeted.
[00:27:53] Yeah.
[00:27:53] That’s a good question.
[00:27:54] So, turn that around and think about yourself and why you would trust.
[00:27:59] Think about the people that you trust and imagine the moments or, like, the experiences that you’ve had with those people that have either instilled that trust or, you know, have just made them likable.
[00:28:11] Like, language is hard because we use these words to categorize all of these various feelings that we have.
[00:28:19] The feeling of trust is very close to.
[00:28:23] It’s probably often synonymous with the feeling of liking, you know, affinity.
[00:28:27] It’s difficult to have an affinity to somebody and simultaneously distrust them.
[00:28:31] So, I would say, you know, a lot of that is as simple as people just enjoying being around you, not being difficult to be around.
[00:28:40] So, like, lots of hugs, lots of touchy-feely.
[00:28:45] That’s it.
[00:28:46] No, I, you know, I think, like, for example, being helpful.
[00:28:49] It sounds so simple.
[00:28:51] And, unfortunately, it’s actually not.
[00:28:53] It’s not simple at all.
[00:28:54] But being helpful to another person is, you know, that’s one of the best ways to gain trust.
[00:28:59] Not having some kind of hidden motive, you know, where you’re obviously, you know, doing something to get on their good side.
[00:29:08] Like, if you were to use a bunch of tricks to try to convince them to like you.
[00:29:13] People have pretty good, you know, bullshit radars, right?
[00:29:16] And so, they’re going to, people generally know if you’re being genuine or not.
[00:29:20] I think you could even just come out and say that, too.
[00:29:22] Like.
[00:29:23] I’m new to the team.
[00:29:24] I want to earn your trust.
[00:29:26] Here’s how I’m going to try and behave to demonstrate that I’m here to help.
[00:29:30] And just stating that feels like you would help earn some trust right away.
[00:29:33] But then you do have to act on it, too.
[00:29:35] Yeah.
[00:29:36] There’s, I think that goes into part of not coming in and just being really heavy-handed, too.
[00:29:40] I feel like I would have a hard time trusting someone who just showed up and felt like they had all the answers on the first day.
[00:29:47] Because I would be skeptical that they did without understanding what my life was like.
[00:29:50] The people that I trust most in leadership are.
[00:29:53] The people who have demonstrated good judgment.
[00:29:55] And in order to demonstrate good judgment, you have to actually get your hands dirty and get involved and learn the facts on the ground.
[00:30:03] You know, I mean, you can only stay in the philosophical realm as a leader so long before you start making bad calls.
[00:30:08] And so, I think one thing I like to do when I join a new team is take on tasks that will get me exposure to ground truth.
[00:30:14] Usually, it’s like non-critical path bug fixes or small features or some of the like hard work.
[00:30:21] Not hard, but some of the like more monotonous.
[00:30:23] Or frustrating things that other people on the team don’t want to take on.
[00:30:26] Take those on.
[00:30:27] And if your company will allow it and your business can afford it, take the time to go deep on some of these issues.
[00:30:33] And then when you come out, you’ll be able to speak with more authority and people will trust you because you have first-hand experience.
[00:30:39] I think a lot of leaders, they stay around the perimeter and everything they know about their software or the systems or the infrastructure is all second-hand knowledge from stuff they’ve heard other people tell them.
[00:30:50] And I just can’t think of a worse way to lead a team.
[00:30:52] To lead a technical team than to have only second-hand information.
[00:30:57] Yeah.
[00:30:57] Yeah, I think you hit on something really interesting there right in the middle of what you’re saying of taking on the tasks that other people either are uncomfortable taking on or they just don’t want to take it on.
[00:31:10] Those could be two different types of tasks.
[00:31:12] One is kind of the annoying stuff, right?
[00:31:15] But the other is like, this is dangerous.
[00:31:18] If I go into this, then I may not come out.
[00:31:21] You know, like this may be the end.
[00:31:22] I think that’s a really interesting space to work in.
[00:31:27] Some of the, like if you were to take on the annoying tasks, for example, there’s an immediate trust build right off the bat.
[00:31:33] And then that could be easily forgotten, right?
[00:31:37] Whereas with the other piece that you were discussing of really understanding more core ground truth in whatever the software is that you’re working on, that continues to pay back.
[00:31:50] And people will start coming to you to ask questions.
[00:31:52] Questions, right?
[00:31:54] And that’s really, that’s where you want to be.
[00:31:56] You want to be in the place where people view you as a resource rather than just a leader, right?
[00:32:03] A leader is not really, that’s more of a restriction on them until that leader is empowering them in some way.
[00:32:10] And that leadership is providing them with answers to questions they have.
[00:32:14] My last suggestion is to suggest a rewrite into a different language or plan.
[00:32:20] Because then you’re just dangling this carrot.
[00:32:22] This promised land of what if all the problems went away and new problems pop up, but you won’t know about those until you get into it.
[00:32:29] So it seems like a good idea.
[00:32:30] It’ll be months.
[00:32:31] You’ll be months without problems.
[00:32:33] Every standoff.
[00:32:34] Yeah, repeat yourself.
[00:32:36] Consistent messaging.
[00:32:37] You know, that bug would never happen if not in a functional language.
[00:32:44] And then if you rewrite, so say you’re in a dynamic language, you rewrite to a static language.
[00:32:49] Then you have to rail against the overhead of the compiler.
[00:32:52] And how much time?
[00:32:52] Oh, yeah, for sure.
[00:32:54] To just type check all your code and make the compiler pass.
[00:32:56] And you know, if we could do this in a single line of Python and just like a comprehension and you and so the cycle completes the flip-flop of increasing trust.
[00:33:08] Then talk about how everything should be a monolith and then talk about how everything should be in containers.
[00:33:13] Yeah.
[00:33:13] You know, I think if you just follow the industry, you’ll end up there naturally.
[00:33:20] There it is.
[00:33:22] Cool.
