[00:00:08] That’s what we’re talking about in today’s episode of Developer Tea.
[00:00:11] My name is Jonathan Gattrelle.
[00:00:12] My goal in the show is to help driven developers like you find clarity, perspective, and purpose
[00:00:17] in their careers.
[00:00:19] What is a good coach?
[00:00:24] Most of the time, most people, when they hear the word coach, tend to think of one of two
[00:00:29] things.
[00:00:30] Either an athletic coach or a life coach.
[00:00:36] Someone who can push you to become better.
[00:00:41] And that is certainly the image that most of us conjure up is certainly part of what
[00:00:50] it means to be a good coach.
[00:00:53] I want to spend this episode and possibly a couple more episodes talking about this
[00:00:58] idea from a slightly different perspective.
[00:01:04] But I want to set it up and kind of go down the path to help you understand who your most
[00:01:12] important coach is.
[00:01:15] You can look back on your life and see various coaches that may have been varying levels
[00:01:22] of effective for you.
[00:01:25] Whether that person was a parent, which certainly most parents have some coaching duty as they
[00:01:32] raise their children.
[00:01:35] Perhaps it was a literal coach.
[00:01:38] Maybe it was a teacher.
[00:01:40] Maybe it was a friend.
[00:01:44] It certainly could be a co-worker, manager.
[00:01:50] Maybe you actually do have a life coach in your life.
[00:01:56] And you can call to mind these different coaches at different points in your life.
[00:02:00] And for what it’s worth, coaching is more of an activity than it is a role.
[00:02:09] And so if you can look back and see all of these different coaches, there’s one that
[00:02:14] you’re probably missing.
[00:02:17] That’s yourself.
[00:02:21] You are going to be with you longer than anyone else.
[00:02:27] You’re going to be available to yourself your whole life.
[00:02:33] And you’re going to be the most invested in yourself out of anyone that you know.
[00:02:41] Over the course of your life, you will care the most about you.
[00:02:46] And so naturally, you have the capacity.
[00:02:51] You have the opportunity to be your own most important coach.
[00:03:00] But a few things have to be in line because we’ve also had bad coaches in our lives.
[00:03:07] We’ve had people who may have acted like they wanted the best for us or wanted the best
[00:03:15] for the group, but then they turned around and they didn’t follow through.
[00:03:23] Maybe they had some malicious second goal, typically not malicious, maybe just selfish
[00:03:31] secondary goal.
[00:03:33] This is one of the reasons why you have the opportunity to be your own best coach because
[00:03:40] a lot of those problems that you otherwise would have with an external coach, they’re
[00:03:45] probably not possible with you.
[00:03:51] Before we go down too far on this road, I do want to say that having a coach in your
[00:03:57] life has a unique value that you can’t provide yourself.
[00:04:01] It’s irreplaceable in some ways, but I do want to talk to you about how you can set
[00:04:09] yourself up to be a good coach for yourself.
[00:04:14] And we should be clear that you will coach yourself over the course of your life many
[00:04:20] times.
[00:04:22] You’ll have to counsel yourself.
[00:04:24] You’ll have to be the one that sees and deals with most of the emotions that you’re going
[00:04:29] to go through in your life.
[00:04:31] So you will be confronted with the responsibility of coaching yourself.
[00:04:36] The question is, how effective can you be at actually doing that?
[00:04:43] We should lay some ground rules for what you expect from a good coach, what you expect
[00:04:51] from someone who cares about your success and is pushing you towards it.
[00:04:58] Any good coach has no incentive to tear you down.
[00:05:07] Any good coach has all of the incentives aligned to build you up, to push you towards success,
[00:05:16] to help you to recover when you fail, and to look towards a brighter future, the opportunities
[00:05:25] that are in front rather than the failures that are behind.
[00:05:28] Now good coaches also understand that failures are very important learning points.
[00:05:36] This should come as no surprise, but what I hope you see is the perspective shift.
[00:05:43] If you shift your perspective away from the person who’s experiencing the failure to the
[00:05:51] person who is observing and analyzing the failure, the person who is responsible for
[00:06:01] looking at that failure through the lens of opportunism rather than pessimism.
[00:06:09] If you shift your role to that coaching role, then you have no reason to tear yourself down
[00:06:18] for failure.
[00:06:19] There’s nothing positive that will come from that.
[00:06:22] There’s nothing incentivizing you to beat yourself up.
[00:06:28] So this is a ground rule.
[00:06:31] You have to approach this perspective as if you were the observing coach.
[00:06:43] Not the person who’s experiencing the failure, but the person who is observing it, analyzing
[00:06:48] it, and looking for the lesson in it.
[00:06:53] So that’s one very major part of setting yourself up for long-term successful coaching.
[00:07:00] In fact, if you do nothing else that I recommend to you in this episode, that’s the thing you
[00:07:06] should focus the most on.
[00:07:09] Focus on understanding failure through the lens of a coach.
[00:07:15] That external observer gathering analysis, gathering that information from the failure
[00:07:24] and using that information rather than feeling the failure as if it’s a final end point.
[00:07:33] Now it is important to understand that this doesn’t mean that you just turn off all of
[00:07:37] your emotions.
[00:07:39] And once again, what does a good coach do?
[00:07:43] They respect emotions.
[00:07:45] Sometimes a good coach will send you home rather than pushing you harder because they
[00:07:50] know that you have no complete control over your emotions.
[00:07:57] Sometimes we have to listen to our emotions.
[00:08:00] And it may sound like we’re actually kind of pushing emotions into this second category,
[00:08:06] but actually a lot of good coaching relies on playing off of our emotions.
[00:08:13] Not manipulating them, but understanding them and working with them as a fundamental
[00:08:18] part of the human experience.
[00:08:22] But there has to be a balance, an observational balance, so that you can take a step back
[00:08:31] away from your failures and learn from them.
[00:08:34] Okay, so this is kind of the ground rules of being a good coach, being aligned in incentive.
[00:08:41] You can’t have the incentive of wanting to tear yourself down.
[00:08:45] There’s no use in spending time in that kind of headspace.
[00:08:50] A good coach is going to always look for opportunities.
[00:08:55] I want to talk about one incredibly important skill that every good coach has that you must
[00:09:04] develop for yourself if you want to coach yourself to your own potential.

[00:11:58] We’re talking about becoming a coach to yourself, the work of teaching yourself how to improve.
[00:12:08] This may seem a little bit crazy, but the idea of having a coach is not having someone
[00:12:14] who is ultimately better than you at everything that you’re doing.
[00:12:21] This is critical to understand.
[00:12:23] Good coaches are not necessarily the best at the thing that they’re coaching.
[00:12:31] What does it mean to be a good coach?
[00:12:33] It’s a very different set of skills than the skills of execution.
[00:12:38] A good coach can practice coaching skills that are adjacent to whatever the execution
[00:12:45] skills are.
[00:12:46] That’s an important side note about coaching.
[00:12:50] If it seems paradoxical that you can coach yourself into improvement, it’s not.
[00:12:55] That’s because coaching skills are a separate set of skills.
[00:13:00] I want to get to the most important or perhaps one of the most important skills that you
[00:13:07] can have to be able to become a good coach to yourself, and that is to develop a consistent
[00:13:14] habit of questioning yourself.
[00:13:19] Develop a consistent habit of asking yourself questions that lead you to thought.
[00:13:29] This is kind of a nuanced skill.
[00:13:32] We need to understand it thoroughly, so I’m going to walk you through what this means.
[00:13:36] If you’re like most people, a vast majority of your life is on autopilot.
[00:13:43] You wake up, you go through the same routines, you develop habits, and then you follow those
[00:13:48] habits almost without thinking about it.
[00:13:52] The foods you eat, the movements that your body makes, the way that you talk, all of
[00:13:59] this is informed by your well-worn habit pathways.
[00:14:06] As a part of this, we very rarely take a step back and ask questions about those well-worn
[00:14:14] pathways.
[00:14:16] It’s as if we have our heads down, and we’re plowing through based on directions that
[00:14:22] we received or intuition that we had a long time ago, and we don’t stop to look at the
[00:14:30] map to cross-check whether we’re headed in the right direction.
[00:14:36] If you want to become a good coach to yourself, if you want to grow yourself, if you want
[00:14:44] to improve, one of the most important things you have to learn how to do is ask yourself
[00:14:52] thought-provoking questions.
[00:14:53] These are questions that are pointed not towards a yes or no answer, but these are questions
[00:15:01] that have perhaps different answers over time, or at least very meaningful and different
[00:15:08] answers between two different people.
[00:15:13] For example, some of the kinds of questions, and you have to develop your own, and then
[00:15:18] you have to ask yourself the same questions consistently, but some of the kinds of questions
[00:15:24] you might develop for yourself are, what is my ultimate goal in this particular place?
[00:15:34] What is my ultimate goal at this particular company, for example?
[00:15:39] What am I trying to get out of this?
[00:15:41] What do I care about?
[00:15:43] What are my values?
[00:15:44] These are all seemingly questions that if you were to guess that other people, do you
[00:15:50] have answers to these questions?
[00:15:51] Do you know what your personal values are?
[00:15:53] Do you know what you care about?
[00:15:54] Most people say, well, of course, everyone around me knows those things, but if it came
[00:15:59] time for you to articulate the answers to these questions, if I were to ask you to sit
[00:16:04] down and write out your list of values, or perhaps on the antagonistic side, write down
[00:16:12] things that are other people’s values, but that are not your values.
[00:16:17] Things that you don’t necessarily disagree with, but they’re not necessarily the most
[00:16:22] important things to you.
[00:16:25] We like to imagine that we have clarity on this, but most of us don’t.
[00:16:30] And the only way we can gain the clarity that we need, which is really like the map that
[00:16:37] we need, is to ask ourselves these questions.
[00:16:42] When we ask ourselves thought-provoking questions, we are kind of forced to process and articulate
[00:16:49] things that we otherwise might take for granted, or we may leave ambiguous.
[00:16:57] And when we have ambiguous answers to questions like, what are your values, then we make decisions
[00:17:03] not based on the answers to those very important thought-provoking questions, but instead based
[00:17:09] on the moment.
[00:17:11] How am I feeling today, or what do I want today?
[00:17:15] Now, there’s nothing necessarily wrong with making decisions based on the moment, but
[00:17:22] a lot of times, doing this over and over will lead us to walk in circles.
[00:17:28] We’re not going to make progress towards our larger goals, our longer-term thinking.
[00:17:33] And this is one of the most important things that coaches would help you do, and you, as
[00:17:38] your own coach, you can help yourself do this as well.
[00:17:45] Ask yourself more thought-provoking questions.

[00:18:29] about when we talk about self-coaching is very practical advice, like, what was the
[00:18:32] last time that you asked yourself a thought-provoking question?
[00:18:35] This is very practical.
[00:18:36] It’s something that you can pick up your journal tomorrow morning and actually step into.
[00:18:42] You can do what I’m talking about on this podcast.
[00:18:45] It’s not just me telling you, you know, that someone has to be the best, why can’t it be
[00:18:51] you or something platitudes like that.
[00:18:54] I challenge you, I challenge you to ask yourself those thought-provoking questions and see
[00:19:00] what things become clear, what kinds of decisions you start making differently.
